Amazon’s Grocery Pivot: Shuttering Fresh and Scaling Whole Foods

from The World Between Us · host Norse Studio

Amazon has announced a significant shift in its retail strategy as of January 27, 2026, marking the end of a decade-long experiment with its own branded physical grocery and convenience stores. The company is closing all of its Amazon Fresh and Amazon Go locations across the United States, affecting a total of 72 stores. This move includes approximately 58 Amazon Fresh supermarkets and 14 to 16 Amazon Go convenience outlets. Most of these locations are scheduled to cease operations by February 1, 2026, although stores in California will remain open for an additional 45 days to comply with state labor notification requirements. The decision stems from the company's realization that it had not yet established a sufficiently distinctive customer experience or a sustainable economic model for large-scale expansion of these specific brands. Internal evaluations indicated that the proprietary formats struggled to compete effectively with established giants like Walmart and Kroger. Instead of pursuing the mid-market segment through these proprietary stores, Amazon is doubling down on its most successful physical asset: Whole Foods Market.Amazon plans to open more than 100 new Whole Foods locations over the next few years. This expansion includes the conversion of several former Amazon Fresh and Go sites into Whole Foods markets. Furthermore, the company is increasing investment in its Whole Foods Market Daily Shop format, a smaller convenience-focused store designed for urban environments. Based on strong performance, the number of these Daily Shop locations is expected to double by the end of 2026.A central pillar of the new strategy is the acceleration of fast grocery delivery. Amazon currently serves over 5,000 U.S. cities with grocery delivery, with same-day delivery available in 2,300 areas. The company has seen massive growth in its same-day service for perishables, where fresh items have become top sellers. By integrating groceries with general merchandise in a single digital cart, Amazon aims to leverage its logistics network to dominate the online grocery market. The transition also involves a technological evolution. The Just Walk Out cashierless technology, which debuted in Amazon Go stores, will no longer be the focus for Amazon’s own full-sized supermarkets. While it will continue to be licensed to third-party retailers such as airports and sports arenas, Amazon is shifting its own stores toward the use of Dash Carts. These smart carts allow shoppers to scan items in real-time and provide instant budgeting features, which the company found resonated better with traditional grocery shoppers. In a bold move to challenge traditional big-box retailers, Amazon has received approval for a massive 230,000-square-foot hybrid retail store in Orland Park, Illinois. This facility, which is larger than a typical Walmart Supercenter, will combine a public retail space for groceries and general merchandise with a high-tech fulfillment center for online orders. Scheduled to open in 2027, this project represents Amazon’s attempt to achieve industrial-scale physical retail by blending in-person shopping with its sophisticated delivery infrastructure.Ultimately, this strategic pivot represents a consolidation of Amazon’s grocery operations under a unified leadership structure. By focusing on the premium Whole Foods brand, scaling its logistics for delivery, and experimenting with a mega-store format, Amazon seeks to secure a more profitable and sustainable position in the competitive U.S. grocery market. For impacted employees, the company is working to offer roles within its fulfillment and operations network, providing severance packages for those who do not transition to new internal positions.
