The Problem You Can See May Not Be the One to Solve

from The Intentional Business: Human | Leadership | Digital & AI Hosted by Sam Hurley | 25eight

The most visible problem in a business is often a symptom of a constraint somewhere else. You may think you need more time because your day keeps disappearing into questions and approvals. But if the team has responsibility without the context or authority to make decisions, another productivity system will not solve the problem. The business will keep recreating the interruptions. In this episode, Sam Hurley explains why sales, time, team and marketing problems do not always begin where they become visible. She shares a practical way to separate evidence from interpretation, trace a problem backwards and test what needs to change before investing in a solution. In this episode - Why a symptom is evidence, not yet a diagnosis - How connected business systems create problems downstream - Why a time-management problem may really be a decision-design problem - The difference between delegating responsibility and delegating authority - Five questions for identifying the real constraint - A one-week exercise for collecting useful evidence Five questions for diagnosing a business problem 1. What can I observe without interpreting it? “The team lacks initiative” is an interpretation. “Four pieces of work waited for my approval this week” is an observation. Specific evidence gives you something to investigate. 2. When and where does the problem occur? Does it affect every customer, employee or offer—or only a particular type, role or handover? Patterns narrow the possible cause. 3. What happens immediately before it? Trace the problem backwards. Before the rework, was the brief incomplete? Before the approval request, what information and authority did the employee have? 4. What would have to be true for my explanation to be correct? If you believe the problem is insufficient leads, what evidence would confirm that? If someone needs training, what should they be unable to do now, and what should change afterwards? 5. Which small change would give me more evidence?Clarify one decision boundary, change a customer brief or track one handover. The aim is to learn what changes the result, not prove your assumption right. Why diagnosis matters before adopting AI If the work is unclear, technology can move unclear work faster. If decision rights are missing, a new employee will still need to ask the owner. If an offer attracts the wrong customer, greater reach may deepen the capacity problem. Before asking whether a solution will work, ask whether you understand the problem well enough to know it is the solution you need.
