#40 A team needs time to build and growIf you have a larger team on the implementation, internals and externals, you can‘t create a team by defining it. It needs time to connect, build and grow. If these people never worked to-gether „just a fancy kick-off“ or one „team building event“ is not enough. They need time to connect. Let them connect in common lunch breaks, dinners. Support them in having virtual coffees if they are spread around the globe. Make sure that all of them are included in the communications. # 39 Don’t start when you do not have the resourcesMake sure that on the project start you have the needed per-sons for the project. They need to be on the one hand available but also be trained on your business. Finding the people during the project will make it critical to be „on time“. Also make sure that it is the right person. #38 Empower the teamA crucial part of the project is decision taking and driving the directions. Empower the team and the team members to drive decision and create new processes. Create a culture of change. For this reason, it is so important to have the “right” the team, those who “know the processes” or those who know where they want to go in the future. If you only have “those who know the process”, then your new solution will be pretty much same in blue. #37 Use the best on job When it comes to the creation of the team, we need people who can do the job. Make sure that you use the best for this job from your organization! This may hurt, but only if you select the best persons you can get the best results. One mistake often done is, that the „Best in Job”, maybe the purchasing team lead, is so highly involved in the daily business, that he sends his deputy or even worse the „newbie“ in the department as the newbie does not yet support the operational business to a critical level. This will fail for 2 reasons, on the one hand as the team lead will always need to review the results and second the „newbie“ / „deputy“ may not know all processes by heart.It’s like always a fully unscripted recording ! #36Free the resources Make sure you can free the needed internal resources. Having critical key roles covered with people who are attributed “50% of their time” for the ERP will not work. They need to be fully attributed and committed to this critical task. Prepare the back-fill of these early enough, to make sure that the replacement person is trained well enough to support daily business. Some persons may only need to contribute to individual tasks with a small amount of time, but these persons also need to be availa-ble when they are needed. Sooner or later, you will struggle with the availability of resources either for the project or the operative business, which generates your money and therefore, is often privileged. #35 An ERP implementation is enough Typically, an ERP implementation challenges a company to its max. On the resources side manpower will be, apart from fi-nancial restrictions, critical. There will be many operational resources involved either directly with elaborating the new/adjusted business processes or indirectly by supporting the persons who too took over their business /operational work, which they did before. Also changing / implementing an ERP system requires to rework / redesign / integrate directly con-cerned subsystems not integrated by the ERP. It will also stress the investment budget as it is typically a costly project. Dili-gent work on the requirements and tracking of deviations will reduce the surprises. Don’t put an additional workload on your company! And don’t make the ERP project the guilty person for your needed changes. # 34 An ERP implementation is like a heart surgeryAn ERP is by its straightforward meaning „Enterprise Re-source Planning“ in most cases the core system to maintain your business processes. Implementing this or deeply changing it is like an open-heart surgery. You need to be aware of the risks, the work ahead but also having the confidence that the implementation will be successful. Therefore, one of the fun-damentals is to have a team you trust and rely on. Not only on your direct reports, also on the extended internals and includ-ing external resources like business partners or freelancers. If you don’t have faith in them, you will fail. You need to have people who are not only committed but going beyond com-mitment! They need to be dedicated to the work it takes. Give your team the space they need. If you give them the space and freedom they will go beyond what work means. Most of these projects you can’t steer with a 9 to 5 / 5 days/week work rhythm. There are waves, ups and downs like a surfer you have to follow their rhythm, and some you can skip but others you have to ride.It’s like always a fully unscripted recording ! Watch it till the end, and next time when you have breakfast, think of the complexity# 33 Give me what I want not what I asked forThe typical problem is that the requirements are not clearly defined which leads to a different solution. Make sure that the persons involved in the requirements definition understand the business case, understand to communicate this requirement to different stakeholders and to abstract their problem from the direct use case. Developers think different than functional con-sultants who think different than the user. Easy to be lost in translation. A good thing can be to have a trained translator. But you should not underestimate what can be done by an Excel expert. But also be sure that you are the expert or have the expert(s).# 31 Excel is hellAs said before, Excel is heaven if you use it right. But there are too many possibilities to fail! If you need to implement functions on an Excel basis, make sure that you define the targets and assure the maintenance once the tool is implement-ed. There are cases where you need to think about it. Does it make sense to spend 2 days in preparing a data upload, testing when you only have to upload 10 records and can type this in in 1 h? # 27 Multi sources for messaging create confusionIf you use reminders / messages generated by workflow or systems, try to keep them to a needed minimum as they will sooner or later be ignored. Try also to avoid to have these mes-saged from multiple sources / different communication ways. They all look different, requesting different actions. The more you have different ones, the more likely is that a user oversees them or interpret them as a possibly unwanted message. This applies especially to automated email messages. People get more and more suspicious about mails and contents they don’t expect and tend to ignore them. I’m pretty sure you have all these awareness programs in your company of how to identify phishing, virus, hoax or spam... messages, what if your inter-nal messages look like them?It’s like always a fully unscripted recording ! # 26 Be careful with workflows and remindersWorkflows can be a great tool to steer and control the execution of a business process where multiple people are involved. One great thing about workflows is, that the workflow engine can send messages to the persons who are in charge of the execution of the next step. Just like the „be careful with standard messages“, be careful with these. If the workflow sends a reminder to the whole finance department, maybe 10 people, to execute an invoice posting most of them will start to ignore them, as anyway others got also the message or when they all try to execute the task, which was already done by someone else from the finance team. So often, we have the desire to have a reminder popping up asking us, “Are you sure that XXX is correct?” The intention is good, keeping the user awake and potentially reduce errors, but on the other hand, the more we have these questions and we answer them with “yes/click ok,” the less we look at them. # 24 Don’t over guideTypically “assistants” or user guided processes are needed in early phases of a project. Just like a step-by-step workflow, asking you questions, guiding you or offer pre-filled values. Most of these guided processes then include drop down lists to select something and then “click ok” go to next screen. In most cases, these assistants will have a lot of explanatory infor-mation. All this is good, if a process is either executed very few times or generally, the user is not trained. If they are rou-tine tasks, make sure the user does not need to click a drop down and search there; he will know what to enter. This click and search slows him down. Especially when you have a kind of stable business structure, the daily worker will know much more by heart than you think. When they need to use an assistant to create a purchase order, they will go nuts, or go through 3 drop down menus and drill to the end. They know all the steps by heart and often they even have the vendor number and item-numbers in mind! If they can just type straight forward, they are more efficient. The analog one sticks at your shoes and smells... on the other hand, the digital one sticks on you but doesn’t smell. If you don’t do your homework and check what goes wrong in your old way of working and seek to understand why it’s going wrong, you will just implement the old/analog way. This ap-proach is not going to solve your problem. Generations of ERPs have been implemented to improve the accuracy of the stock and failed. This will only increase the complexity of the implemen-tation and complexity is the enemy of stability, budget and success. Make your few core processes tank-cannon proof! If your employees can rely that a defined standard process is working stable and predictable, they can handle the exceptions. If you also try to make your exception process bulletproof, be sure to have the resources as you will never achieve. I saw once a sticker: We are engineers and make things foolproof. # 21 Don’t try to reach everything in one runWhen you start your project, the ambitions and motivation to change and go for the best are high. Even if aiming for the stars is needed to achieve best results, you need to be realistic enough to focus on what is needed. You will not reach any perfect result in one shot! Create something that is working. Give the team a success. Start with a minimum viable prod-uct/project. This makes failure less likely. Be sure some people will be disappointed about the “minimum”, but with the next iteration of the project/next wave you can do better and im-prove. Everybody tends to change or in-crease the project scope during the implementation phase as we all are learning and seeing that what we originally defined is not sufficient. #18Coca Cola is not Pepsi One difficult thing for people is to imagine similarity or mak-ing abstractions. A Cola beverage is mainly water, sugar (or substitute), color, flavor, CO2. (Some details missing ... don’t hate me for that). If you now discuss at Pepsi a software im-plementation where you use the (perfect) slides you made for a Coca Cola project, the audience will in 90 % of the cases complain that „We are not Coca Cola and all is different“. They can’t abstract that making a Cola beverage is for nearly all Cola recipes the same… Just a different brand. If you want to get the buy-in from your team, especially if key users are involved, get as soon as possible reasonable test data, which reflect your company. Otherwise you will fight that users don’t understand the test case. # 17 A partner is a partner If you choose to implement a larger software project, you should consider the role of external persons / your implementa-tion partner. Complex software implementations need a deep understanding in your business and a deep trust from you in your partners. You should consider your implementation part-ner as partner not as a vendor/contractor! Same applies for other involved persons like freelancers, developers, sub-contractors. If you integrate them in your team structure and have a work relation like a partnership, things will go easier when troubles arise. Like everywhere finding the „right“ part-ner is a hard task. It is not sure that you will find the perfect one, but changing your partner when the slightest troubles arise will not help for stability and success.It’s like always a fully unscripted recording ! #16 Stay with your methodsOnce you start implementing a major software solution you will choose an implementation method, agile, scrum, waterfall, a special method from your partner, data first, logic first or what else is on the market and you think suits your business case best. All of these methods have shown that they work, at least for the business case they were developed. Make sure you have a suitable method and approach for your project. You should avoid mixing methods because it sounds more logi-cal/easier using step 1, 2 from method A and 3, 4 from method B and then back to method A. In most cases this will not work because of the fact that methods are a closed universe. Open-ing it and mixing will create most likely issues. # 15 If a plan will fail, why should I plan?Good question. Like a famous quote in military lessons „No plan will survive the first contact with the enemy“ (attributed as quote to many historical military persons). This has been proven by many battle plans in history, but military does not stop making plans. Are they stupid? Wasting time with plans? No they are highly intelligent! (However you can generally question if any kind of military action is intelligent). By play-ing / making the plans you start thinking about alternatives and different ways. A good thing to anticipate that, is to have a draft version of a backup / failure plan. #13 A plan is a planWhen you handle complex projects, making a plan how to execute the different steps, identifying the critical path, defin-ing the resources and working on different scenarios is crucial-ly important. But life / your project will not follow your plan! The moment you signed off the plan, started to work on it, things will diverge from the plan. Now comes the situation everyone fears, the plan does not match the reality anymore and needs to be adjusted. The magic is about, how to keep a plan as long as possible aligned with the execution. You should have a good master plan with reasonable milestones but plan the execution not too long ahead. #12 Don’t do too much parallel During project execution we will face challenges that things don’t go like they were planned. We then tend to find ways to optimize the progress.. These include strategies like adding more resources, but be careful, typical elementary school math question: if one musician plays a song in 5 min, how long does it take if you add 4 more, not 1 min.. it still remains 5 min and if they want to play it proper they need some preparation time! Beginning already with the next step, even though the step before is not fully finished is complex. Like multitasking, this seems to be on the first glance a good way, especially when you have more people or different teams working on different steps. But like multitasking the coordination of these activities make things more complex and the overhead in coordinating and controlling these tasks eat up much of the benefits and make things riskier. If you speak about budget and say any number, the moment you said it, this is the target budget, at least if it is less than the audience expected, even mentioning that it needs to be confirmed will not help in future discus-sions. The figures are in the head of the audience.Same goes with a solution promise. #09This system even does not have an invoice layoutOne of the comments I often had about IT systems is their ability to generate a desired output /print/file format. Most of the time it is either about finance, KPI reporting or any „need to look nice“ output like sales invoices or purchase orders.This goes back to the „standard topic “, even though there is a general expectation about the outcome of a „item on stock list “: something like item name, item number, quantity on stock , value, should be on it.. Most companies have their additional requirement due to their structure. So the general expectation is not wrong but also not sufficiently right.If at one point in time someone from finance complains „this invoice looks crap and is not standard“, send them to their office, picking up 5 invoices from 5 vendors, and then they shall explain you what „standard invoice“ looks like!
