What you're using instinct and raw talent for? Data will show you that you're actually asking the same questions every time. You just haven't written them down.The process: Document what you're actually doing (you'll be shocked how repeatable it is). Then give your team agency to own outcomes, not processes. Here's the difference:Own the process: Follow exactly what I do, exactly how I do it.Own the outcome: Here's the result I need. Here's the process we're using now. If you find a better way, let's evolve it.When your team owns the outcome and understands the KPIs, they'll organically start improving the process. Jess gave an example: their show research process has changed dramatically over the years because the team doing the work identified redundancies and inefficiencies.The Dynamic Process Problem (16:17)Here's something founders miss: Every time you hire someone, your processes change. New handoffs, new reporting, new ownership. If you're working off static documents with no outcome ownership, they stop working.Example: You developed a process that worked perfectly with 5 people. Now you have 12 people. The same process breaks because nobody knows who owns what at the new handoff points. Mark: "We don't think as founders, I did this and it worked perfectly. Why is it not working now? Well, now you have five more people and this part gets handed to this person. Now who owns it?"This is why so many founders get "stuck" with 11 p.m. emails and constant firefighting—not because the system is broken, but because they never updated ownership as the org grew.Leadership: Teaching How to Think, Not Solving Problems (19:21)This is the hard part. As a founder, when someone brings you a problem you've solved before, your instinct is to solve it in 5-10 minutes. But every time you do that, you're teaching them: "When you have a problem, I'll fix it." You're not grooming them to own outcomes.Real leadership is teaching your team how you make decisions. If they don't know your decision framework, they won't end up at the same outcome.Jess gave two examples:Refund calls: She used to handle every unhappy client herself. Now her leader does it, and she's way better at it than Jess ever was. No refunds in a long time. Why? Because the leader understood the outcome (keep the client or give a refund; prioritize retention) and had the autonomy to make decisions within that framework.Reacting to ideas: Jess realized she's reactive and quick to dismiss ideas she doesn't like, especially if they're not hers. So she started pausing (staying off Slack while out with her daughter), then asking questions instead of shutting people down: "What problem does this solve? What would this look like?" The result: more ideas, more collaboration, smarter leadership.Mark: Teaching your leadership team the questions you ask before they even come to you is a game changer. "Mark, I have a problem. I know you're going to ask about X, Y, and Z. Here are the answers. Here's what I recommend. Here's the upside and downside."Suddenly they don't need you. They realize they can make the decision.The Framework Approach (25:10)Mark teaches founders to teach their leaders a repeatable decision framework. It's iterative, not a one-day seminar. Here's what it looks like:Team member brings an idea.You teach them: "Here's how I vet ideas. Go through this process."They come back with research, competitive analysis, pricing, timeline.You realize: "Oh my God, they did not only what I would have done, they did it better."Now they're flooding you with vetted ideas.This cascades through your organization. Leaders teach managers. Managers teach individual contributors. You end up with an organization that has better critical thinking skills than it did when everything was in your head.Taking Off the Cape (20:42)Mark: "This is one of the places where it's hardest to take the capes off."As an agency owner (or any founder), saving the day feels essential. It feels like you're the only one who can do it. But as you scale—5 million to 10 million to 15 million—you can't be solving these small problems. You need to be looking for new market opportunities, new products/services, and ensuring the entire organization is aligned on values.The hard route is taking time to teach decision frameworks and letting go. But when you do? You get an organization that far exceeds your personal capacity—and it's still all because of what you did as a founder. Ask: "What do I want my life to look like?
