Don't sell your business before you know what AI costs you

Five companies let us audit what their AI actually costs. Three days inside each, every invoice and every machine. Nobody could produce the total. That is the problem. The cost of running AI arrives across a dozen invoices from a dozen teams, so it never shows up as one number and survives every budget cycle unquestioned. An invoice can be defensible on its own while the total it sits inside is impossible to defend. The day you find out is the day you sell or raise, and someone else's diligence produces the number for you. In this episode: where we looked, what a three-day read-only audit of 225 machines and 74 metrics turned up, why only 28% of the waste was measurable directly, which costs you are not allowed to remove, and what taking the rest out did to one company's Rule of 40 score and its valuation. If you're a $3M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategy?r=y36p&utm_source=podcast&utm_medium=description&utm_campaign=Y36-what-ai-waste-does-to-your-valuation&utm_content=desc_top

That policy cannot reach the thing you should actually be worried about, because people on your teams have already been building. Most Teams Automate the Step They Should Delete

If you're a $3M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategy?r=y34p&utm_source=podcast&utm_medium=description&utm_campaign=Y34-delete-the-step-before-you-automate&utm_content=desc_topSomeone automated a weekly report. It runs every Monday, it works exactly the way it is supposed to, and it costs real money every month to keep running. The question nobody has asked in two years is whether anyone reads it. That is what an automation quietly does to a step: once the step costs nobody an hour of their Monday, nobody questions whether it should exist, and the business keeps paying for it forever. In this episode, Otavio walks through why the steps in your workflow are there in the first place, the two questions that find out whether one still needs to exist, what a build actually costs before it ever earns anything back, and the one week test that answers the question properly instead of collecting opinions. It ends with the order to run every step through, every time.In this episode:00:00 The report that runs every Monday and nobody reads01:12 Why the step is in your workflow at all02:31 The two questions to ask the person who runs it03:03 Why the automation is what stopped the question04:33 Why so few people can actually build these06:07 What building one actually costs you06:56 Five months and six hundred thousand dollars07:44 The cost disguised as an investment09:21 Why asking only ever gets you opinions09:54 The one week test10:46 Put back only the part that actually broke11:49 Delete it, simplify it, then automate what is leftMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-brief?r=brief&utm_source=web&utm_medium=description_cta&utm_campaign=brief&utm_content=desc_footerWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only. Hiring more people won't fix your quality problem. This does

It buys you hours, but it does not buy you quality, because in most businesses what good looks like has never been written down. A new hire copies whoever trains them, and an AI model trained on contradictory examples learns nothing at all. Otavio walks through the two things that actually control quality: writing the standard down, then keeping the records that tell you whether the work met it.In this episode:00:00 Your name is on work you never checked01:31 The hire did not fail because of the hire03:13 The bottleneck worth 60 million dollars a year05:33 Getting lucky once is not a system06:01 Standardize what good actually looks like07:30 The room went quiet for ten seconds08:42 The written standard we handed them11:30 One month of tracking one job13:35 You stop being the last line of defenceMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-brief?r=brief&utm_source=web&utm_medium=description_cta&utm_campaign=brief&utm_content=desc_footerWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only. It works exactly the way you designed it. And almost nobody on your team is using it.That is not an attitude problem, and it is not a training problem. Using the system exactly as designed is costing someone on your team money, status or convenience, and until you take that cost away, no mandate is going to move them. What you are reading as resistance is usually somebody protecting a number they are judged on.Otavio walks through the four steps for aligning what your team is actually rewarded for with the AI adoption you want to see, including what eight weeks inside the mergers and acquisitions practice of one of the hundred biggest law firms in the US turned up: $1.7 million a year in AI spend, with 83% of what came out of it being redone by hand.In this episode:0:00 You paid for it, it works, and nobody is using it1:13 Step one, find what using it exactly as designed costs each role1:58 The three columns, and why the third one is the hard one4:42 Eight weeks in a top 100 law firm, and what the measurement found5:26 How you know step one is actually finished6:59 Step two, change what the role is graded on8:20 Rewrite the number, or change what counts toward it9:25 Why rewriting the number beats paying a bonus10:49 What school and trading taught me about incentives16:19 Step three, the handoff where two numbers pull opposite ways18:13 Step four, give your most senior person a bigger job20:31 The escalation rules, and what the freed capacity bookedMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-brief?r=brief&utm_source=web&utm_medium=description_cta&utm_campaign=brief&utm_content=desc_footerWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only. 4 Reasons AI Keeps Failing in Regulated Sectors

If you're a $3M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategy?r=y23p&utm_source=podcast&utm_medium=description&utm_campaign=Y23-four-reasons-ai-fails-to-grow&utm_content=desc_top You spent real money on AI. The system is live, it works the way it was promised, and your revenue and margins have barely moved. That is not a technology problem, and a second round of spending against the same four decisions buys you the same result, because almost every one of those decisions was settled before anybody wrote a line of code. In this episode Otavio ranks the four reasons the AI you paid for failed to grow the business by how much damage they do: buying on a demo, which tells you almost nothing about the work you would actually put in front of that system; mandating usage and trusting a dashboard, which can only manufacture logins; nobody in the room being paid to say no; and the one that does the most damage, aiming the AI at the loudest pain instead of the actual constraint. Along the way: GPT-4 scoring 298 out of 400 on the bar exam while attorneys using AI get sanctioned for citing cases that do not exist, and an AM100 law firm where usage went from 32 percent to 72 percent and work that needed redoing fell from 83 percent to 24 percent, after his team replaced a breached cloud AI vendor with an on-prem build that backs every answer with the firm's own work. He also breaks down how his own business actually runs: why they tell clients when the answer is not AI, and why a no still pays. In this episode: 00:00 You spent the money and nothing moved 00:42 Reason one: you bought on the demo 02:56 What happens when AI is graded on the whole job 07:11 Reason two: you mandated usage 08:09 Inside an AM100 law firm's M&A group 10:46 Measure the rework rate, not the logins 14:12 Reason three: nobody was paid to say no 16:45 How we actually run this business 24:23 Reason four: you aimed at the loudest pain 26:47 Tripling leads beats a better close rate 30:45 The two questions to ask before you fund anything

But "AI engineer" describes two completely different jobs, and one of them costs about four times the other. This episode is the one sentence to write down before any role goes up — the sentence that decides which of the two you're buying, and whether you need to hire at all. Otavio walks through why the best recruiters in the world can't rescue a role nobody scoped, why the recruiting funnel is borrowed from a sales pipeline that assumes demand you don't have, and two businesses that asked for more headcount when headcount was never the constraint. In this episode: 0:00 Two jobs, one job title, four times the price 0:50 Who this isn't for — and the one sentence everyone else should write 1:24 The reasonable decision that goes wrong: a title with no problem behind it 1:58 A market you can't read from the outside, and "remainder hiring" 5:05 The law firm: four systems, two days a week, and two very different hires 6:28 What the gap actually costs — base salary, and the under-1% problem 9:24 Writing the sentence: the problem, the cost, and the answer it hands you 10:41 Systems thinking, one layer deeper — on the role itself 12:35 The private equity firm: seven analysts to four, and a $22M deal 14:22 If you don't hire, who maintains it? Your AI Build Saved $0 (Here's Why)

If you're a $3M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategy?r=y25p&utm_source=podcast&utm_medium=description&utm_campaign=Y25-hours-are-not-dollars&utm_content=desc_top Somebody handed you a number for what your last AI build saved the business, and you have been repeating it ever since. Most people go and check whether that number is true, but true is not the test. A number can be completely true on the outside and still be built on the wrong metric, because most AI results get measured in hours saved, and saved hours are not saved dollars. That matters because the number does not stay on a slide. You say it out loud to your board, to a client, to somebody buying your business, and a figure you cannot back up never falls alone. It takes every other number you have given them with it. In this episode Otavio gives the two tests to run before you repeat that figure again: the law firm spending 141,000 dollars a month, about 1.7 million a year, on cloud AI that his team eliminated with an on-prem build, and the private equity firm whose analysts got through four times the work, where they refused to attach a dollar figure until three roles were actually gone. In this episode: 00:00 The number you have been repeating 00:41 What this episode covers 00:56 A figure with no evidence never falls alone 01:47 Test 1: did an invoice or a role actually go away 03:00 The law firm paying 141,000 dollars a month 03:57 Why those hours were never converted to dollars 04:14 Test 2: did the hours leave the cost base 05:12 The private equity firm that waited 06:18 The honest metric is hours 06:34 What to say next time someone asks

Why AI won't grow your business

If you're a $3M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategy?r=y22p&utm_source=podcast&utm_medium=description&utm_campaign=Y22-ai-wont-grow-your-business&utm_content=desc_top Your agents are running, your team is trained, and your AI bill is bigger every month. A year later your revenue is where it was, your headcount is where it was, and your margin is worse, because the only line that moved is the bill. That is not a broken tool and it is not you being bad at AI. AI multiplies whatever you point it at, which means owning it was never the advantage, and nobody checked what yours was pointed at. In this episode Otavio makes the case with the work: the build two other attempts could not finish, a 240,000 dollar automation that left a company with exactly as many customers as it started with, the 22 million dollar deal a system surfaced that no banker ever listed, and the law firm paying 141,000 dollars a month for a tool its own attorneys refused to use. Then the part that cannot be handed to AI at all, and the one question to answer before spending another dollar on it. In this episode: 00:00 Your AI bill went up and nothing else moved 01:36 What this episode covers 02:01 The build two other attempts could not finish 05:10 The pilot that never got killed 06:27 AI did not eliminate capital, reach, or talent 07:20 The 240,000 dollar automation that changed nothing 09:51 Bottlenecked deal flow, and the 22 million inside it 13:47 I sent my best offer to 10,000 attorneys 17:50 The one part you cannot hand off 26:38 141,000 dollars a month for a tool nobody used 33:41 Somebody has to carry the consequence 40:50 Before you spend another dollar on AI

    You're setting business goals wrong

Your budget, your hires, and the thing you end up building all inherit it too. The problem is that an untested goal never fails loudly. It quietly aims a year of work at the wrong target, and everything downstream of it looks like progress the whole time. In this episode, Otavio walks through the four steps we run at the start of every engagement, before we solve anything, so that by the end you have one sentence you can hold against any spending decision. Why the obstacle you are most certain about is the one least likely to ever get tested. Why the gap you measured from where you stand today charges your goal for growth that was already coming. We never built it. We could have, and it would have worked on a technical level, but it would not have changed anything, because the real bottleneck sat somewhere nobody had thought to look. In three months their profit went from about 1.1 million to about 4.6 million. In this episode, Otavio walks through the build we ran instead, stage by stage, in the order we run it for every engagement. What one week of measuring the work actually found, why their fifteen year archive was both the product and the bottleneck, how six months of their own answers became the test set for the AI, why the trust had to be earned from their clients rather than their staff, and what changed once the business owned the system outright. What's usually missing isn't money. It's a gate: one point in the work where the last thing you paid for has to hand you a result you can measure before you fund the next thing. In this episode, Otavio walks the five stages his team runs on every engagement (Blueprint, Unify, Initiate, Launch, and Transfer) as an eight-week constraint sprint, and names the proof each stage owes you before it gets another dollar. Real numbers throughout, including five health technology companies each wasting more than $187,000 a month that had never shown up on an invoice, a research firm whose automated extraction agreed with its own experts 98.4% of the time, a biotech that cleared a 0.94 accuracy bar at 0.972 in under six weeks, and a private equity firm that took $665,000 of overhead off its books before anyone called it a win.In this episode:00:00 The gate you're missing01:02 BUILT, and why the order is the whole point01:34 Blueprint: put a price on the problem03:43 Unify: the foundation comes first07:17 Initiate: two numbers before anything gets built10:38 Launch: adoption is where the money lands13:39 Transfer: your own team has to own it16:28 What each stage owes youMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-briefWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only. Engineer the First Win: How to Roll Out a Tool So People Actually Keep Using It

If you're a $3M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategyYou bought the tool, you talked it up at the launch, and the first time someone pointed it at something real and hard, it stumbled. That one experience is usually what kills the rollout, not the tool. In this episode, Otavio breaks down why the first run decides adoption and walks through the four moves that make it land. Pick the one task the tool is almost certain to nail, deliberately promise less than it can do, give people a place to practice where a mistake costs nothing, and say plainly what it cannot do. Get Your Data AI-Ready: 5 Moves Before You Build Any AI

If you're a $3M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategyYour AI pilot didn't stall because the model wasn't smart enough. It stalled because it couldn't see the expertise your best people carry in their heads, and it choked on data scattered across tools nobody owns. In this episode, Otavio walks through the five moves that turn one workflow's scattered information into a foundation an AI can actually stand on: scope it down to the workflow where your real constraint lives, inventory every piece of information that work runs on including the judgment nobody ever wrote down, fold it into one clean source your tools can actually read, organize it so the right answer comes back cited on demand, and put one named owner on it so it stays clean. He also gets into what it really costs when the person carrying that judgment hands in their notice, and why owning your processes instead of your people is what makes a business worth buying. In this episode:00:00 Why your AI pilot actually stalled01:15 Fifteen years of data their own tools couldn't read07:49 Step one: start with your data, not a model09:26 Step two: inventory what the work runs on12:06 Step three: fold it into one clean source16:42 Step four: organize it so AI can find the right thing21:27 Step five: put one named owner on it24:10 The day your best person hands in their notice26:47 The one thing to take awayMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-briefWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only. Aim Before You Automate: Why AI Isn't the Answer to Growing Your Business

If you're a $3M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategyYou're spending more than ever to grow, money, people, hours, and now AI on top of it, and the business still isn't moving. In this episode, Otavio makes the case that AI probably isn't what your business needs, and that the real skill that makes you money is finding your one true constraint and aiming everything you have at it, including your AI. He breaks down why about 95% of company AI projects return nothing measurable, why the real bottleneck almost always hides where the pain isn't, how the biggest lever often has nothing to do with AI at all, and the one move it all comes down to: naming your goal in one sentence, and the single thing standing in its way in one more.In this episode:00:00 Why AI probably isn't what your business needs02:30 Reason one: the leverage you already have06:11 Reason two: aiming AI at the wrong problem11:42 Reason three: finding your one real constraint20:05 Reason four: the biggest lever might not be AI22:43 How one firm doubled revenue without hiring26:35 The real cost of aiming at the wrong thing28:00 Find your constraint first, then aim everything at itMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-briefWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only. The Edge Isn't Speed, It's Reach

If you're a $5M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategyEveryone in finance is pouring AI into doing the same work faster, and faster feels like an edge. It is not anymore. In this episode, Otavio breaks down why the business that wins is not the fast one, it is the one that reaches what the others cannot: the deal you cannot see, the data you cannot use, the answer you cannot get to. He proves it with two real firms in two different corners of finance, and shows where to aim AI so it gets you to value you cannot reach today. In this episode:00:00 The business that wins is not the fastest01:05 Where the real AI edge actually is02:42 Why speed is only table stakes now04:31 The value that never shows up on a dashboard06:23 Two firms, two different corners of finance08:22 Fifteen years of research nobody could read11:09 A tenth of a second takes the whole prize12:08 Where to point AI firstMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-briefWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only. How to Get Your Team to Do What You Want

If you're a $5M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategyYou do not get the behavior you demand. You get the behavior you reward, and almost everyone rewards the wrong thing. In this episode, Otavio breaks down why teams snap right back to the old way the moment the launch buzz fades, and the five moves that get a tool nobody is using actually used, by changing one thing: what gets rewarded. Reward the action instead of the outcome, reward it fast because timing beats size, reward instead of punish, make the reward public recognition in front of peers, and measure the team instead of the person. A system you can start running this week.In this episode:00:00 Why your team reverts the moment you look away02:01 The real trap: you are rewarding the wrong thing02:40 Step 1: Reward the action, not the outcome04:16 Step 2: Reward it fast, timing beats size05:59 Step 3: Reward, do not punish07:37 Step 4: Make the reward recognition, in front of peers09:46 Step 5: Measure the team, not the person13:41 The one thing to carry out of thisMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-briefWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only. If you're a $5M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategy You bought the tool, you are paying for it every month, and your team barely uses it. The instinct is to push harder or buy more features, and both are wrong. Remove Key-Man Risk and Prep for AI at the Same Time

If you're a $5M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategy Most business owners think the work their company runs on is written down somewhere. It almost never is. It lives in a few people's heads, and it walks out the door the day one of them quits. In this episode Otavio breaks down the exact five-step method to get one real workflow out of your team's heads and onto paper in a single week, using nothing but a timer and six questions. When you're done you hold one map that does two jobs at once: a checklist a new hire can follow on day one, and the precise spec an AI can be built into. It is the one move that removes key-person risk and gets your data ready for AI at the same time. In this episode: 0:00 The work your business runs on isn't written down 1:23 The research firm that ran entirely on expert hours 5:33 Step 1: pick the one workflow that's actually your bottleneck 8:45 Step 2: the six-question time study that kills key-person risk 11:41 Step 3: collapse your notes into a map and find the real choke point 14:21 Step 4: mark judgment and sensitive data before any tool touches it 16:57 Step 5: your map is a checklist and an AI spec at the same time 19:47 What's really at stake, and the one move to make this week More Value: Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-brief Watch my latest YouTube videos: https://www.youtube.com/@otavio_pailo DISCLOSURE: Information shared here is for educational purposes only. 5 Hard Truths About Running AI on High-Stakes Work

If you're a $5M+ business in a regulated industry, we'll find the #1 constraint bottlenecking your business and the best solution to solve it - whether it's AI or not - for free: https://alreadybuilt.ai/strategyEveryone is racing to put AI on everything, but the work that actually moves money, the diligence, the research, the numbers behind a real decision, is the one place it still falls down. Not because the models are weak, but because you can't use an answer you can't check, and you can't put your most sensitive data somewhere you don't control. In this episode, Otavio breaks down five hard truths about running AI on high-stakes work: why verification is the real bottleneck, why your deal data can't live in someone else's cloud, why the impressive demo never ships, why "show me the source" has become a legal line now that regulators are fining AI-washing, and why the talent gap everyone complains about is really a data problem. Then how to build AI you can actually verify and own.In this episode:00:00 The one place AI still can't help01:19 The verification trap04:35 Your deal data in someone else's cloud09:14 The demo that never ships13:25 Show me the source16:23 Talent problem or data problemMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-briefWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only. The instinct is to blame the team or buy more features, and both are wrong. In this episode, Otavio breaks down why low adoption is a design problem, not a people problem, and walks through the exact way to diagnose it: name the one behavior you actually want, figure out whether people can't or won't do it, and fix the real gap so the tool you already pay for finally gets used.In this episode:00:00 Why nobody uses the tool you bought02:29 It's a design problem, not a people problem04:14 Name the one behavior you actually want07:10 Diagnose why people revert to the old way08:04 Can't vs won't: capability or motivation09:40 Why buying more features backfires10:48 The fix: keep the tool, change the behaviorMore Value:Learn the tactics my team and I are using as we scale to delivering $1B+ in client value: https://alreadybuilt.ai/built-briefWatch my latest YouTube videos: https://www.youtube.com/@otavio_pailoDISCLOSURE: Information shared here is for educational purposes only.
